What is a Gantt chart, and how do you actually build one?

A Gantt chart turns a task list into a real schedule. Here's what the bars and lines mean, why they're worth the setup time, and how to build your first one.

Someone asks when the project will be done, and the honest answer is a shrug. You have a to-do list. You know roughly what order things need to happen in. But “roughly” isn’t a date, and a spreadsheet of tasks with no timeline attached can’t tell you whether next month’s deadline is realistic or already blown.

A Gantt chart is the tool that turns a task list into an actual schedule.

What a Gantt chart is

A Gantt chart is a horizontal bar chart where each bar represents one task, positioned along a timeline. The left edge of the bar is the start date, the right edge is the finish date, and the length is the duration. Stack every task in a project this way and you get a single picture of what’s happening when, and what’s overlapping with what.

The format is named after Henry Gantt, an engineer who popularized this kind of chart in the early 1900s for manufacturing and construction scheduling. The basic idea hasn’t changed much since: tasks as bars, time along the horizontal axis, arranged so you can see the whole project at a glance.

What separates a real Gantt chart from a plain bar chart is dependencies. A line connecting two bars means one task can’t start (or finish) until the other reaches a certain point. That’s what lets a Gantt chart do more than display dates. It shows you how a delay in one task ripples through everything connected to it.

Why use one

A task list tells you what needs doing. It doesn’t tell you what happens if task 4 runs three days over, or whether tasks 7 and 12 are quietly both depending on the same person’s time in the same week. A Gantt chart makes both of those visible before they become a problem instead of after.

It’s also the fastest way to answer the two questions everyone actually asks about a project: when will it be done, and what happens if this one thing slips. Without a chart, both questions get answered with a guess. With one, they get answered by looking.

How to build one

List every task. Break large tasks down until each one is small enough to estimate with some confidence. “Redesign the website” isn’t a task, it’s a project. “Wireframe the homepage” is a task.

Estimate durations. How long does each task actually take, not how long you wish it took. Pad for the tasks with real uncertainty rather than padding everything equally.

Add dependencies. For each task, ask what has to happen before it can start. Most dependencies are simple finish-to-start (task B starts when task A finishes), but some tasks can run in parallel, and some need a gap after a predecessor finishes rather than starting immediately.

Assign an owner to each task. A task with no owner is a task nobody’s actually committed to.

Mark your milestones. Zero-duration markers for things like “contract signed” or “beta launched” give the chart fixed points to plan around, separate from the day-to-day task bars.

Check the critical path. Once dependencies are in, one chain of tasks determines your actual finish date. That’s the critical path: the tasks on it have zero slack, meaning any delay there delays the whole project. Tasks off the critical path have some room to slip without consequence. Knowing which is which tells you where to actually pay attention.

Reading one someone else built

If you’re looking at a Gantt chart someone else made, the bars and their positions are self-explanatory. The part worth learning to read is the dependency lines and the critical path highlighting, if the tool draws one. That highlighting is the answer to “what actually matters here”: everything on it is a task where a slip costs the project a day, and everything off it has some breathing room.
